Every engagement starts with the same question: what does the system inherit? What we do next depends entirely on the answer. We do not sell a package before we know.

The offer ladder

Four rungs, in order. You can stop after any one of them, and plenty of clients do. What you cannot do is skip to the third.

1. Diagnose

The AI Revenue System Readiness Assessment. We score your revenue system against evidence in your own CRM, not against a maturity model we brought with us. Platform-neutral, so it runs the same on Salesforce, Dynamics or HubSpot.

It ends in a finding, not a proposal. Score low and we will tell you that deploying AI increases your risk rather than your performance, even if that costs us the follow-on work.

2. Remediate

Close what the assessment found open. In practice this is almost always data, definitions and process long before it is ever a model: record quality, ownership, stage criteria that describe how buyers actually decide, handoffs that survive contact with a real deal.

None of it is glamorous, and all of it determines whether anything built afterwards holds.

3. Activate

Build the layer that turns a repaired system into working intelligence: methodology orchestration, conversation capture, agent design with human review rules and risk controls.

This is the rung everyone wants to start at. It only works once the two below it are done.

4. Govern

Make the change hold. Ownership, coaching cadence, forecast inspection, adoption metrics, executive review.

Without this, every improvement decays back to where it started within two quarters. It is the rung most firms skip, and skipping it is why the other three stop paying.

Tools and programs

Named assets we bring into engagements. Several of these predate the five gates and map onto them directly.

Architects of Value™ Program

Blends AI capability with sales methodology and the human skills that do not automate: empathy, creativity, relationship mastery. It is the work of turning sellers into people a buyer wants in the room, through strategic conversation leadership and client-centric solution architecture. Sits inside Activate, alongside Methodology Orchestration.

GenAI-Powered Sales Training Optimization

Operationalizes the methodology training you have already paid for, using generative AI to move it off the shelf and into daily practice. The measure is sustained behavior change rather than course completion. This is Gate 3 work under a different name.

Cultural Transformation Workshops

Interactive sessions run at every level of the organization, surfacing the cultural barriers that block a new operating model and establishing the values that support one. This is the change management half of Govern, and it is usually the reason a technically sound build still fails.

Organizational Culture Assessment Kit

Diagnostic instruments covering employee engagement, satisfaction, and alignment with stated company values, with surveys, feedback structures and recommendations that lead somewhere. Runs alongside the five gate diagnostic when the blocker looks cultural rather than structural.

Sales Process Blueprint

A structured build of the sales process itself, from lead generation and qualification through close and post-sale follow-up, with templates adapted to your industry rather than a generic stage list. This is Gate 2 remediation, delivered as a repeatable asset.

Revenue Data Debt

Closes data integrity, and it is the one nobody budgets for.

Data debt accrues the way technical debt does, through reasonable decisions taken under deadline, until the reporting no longer describes the business. Duplicate records, ownership nobody will claim, deals that closed in a system that had already been abandoned, three competing definitions of the same stage.

It surfaces hardest after an acquisition, when two revenue systems that each worked in isolation have to produce one forecast. That becomes its own engagement, post-acquisition revenue integration, where harmonizing the two systems is the deal thesis rather than a cleanup task.

Named practices

Where the ladder gets specific. These are the builds we do most often, and each one closes a weakness the assessment keeps finding.

Methodology Orchestration

Closes methodology integrity.

You already bought SPIN, Challenger, MEDDIC, Strategic Selling or Sandler, and the problem was never the methodology itself. It is that the methodology lives in a binder while the CRM lives somewhere else, so what actually governs seller behavior on a Tuesday afternoon turns out to be neither of them.

We do not replace what you bought, we make it executable: qualification logic wired into the deal record, stage criteria that ask the methodology's own questions, coaching prompts that fire on evidence rather than on a manager remembering. The methodology stops being training and becomes the system.

Conversation Intelligence Architecture

Closes data integrity and agent readiness.

Your CRM records what your team typed. It does not record what your customer said. Almost every system we open holds only the structured residue of what happened: a stage change, a close date, a note somebody wrote from memory three days later. The conversation itself, where the actual buying signal lives, has evaporated.

We build the capture, structuring and routing layer that turns conversations, both digital and in person, into structured signal inside the revenue system. Capture happens remotely and in the field. Structuring runs against your methodology. Routing lands it in the CRM at the deal and contact record, and coaching output reaches managers without anyone writing a report.

This is what makes coaching automatic, forecasting honest and AI agents genuinely informed.

HubSpot Revenue Architecture

Closes data integrity, process integrity and governance.

A revenue system needs one system of record. We went deep enough on HubSpot to become a Solutions Partner because half-implemented CRM is the most common root cause we find: property sprawl, associations that do not hold, lifecycle logic nobody has audited since onboarding, and reporting that quietly contradicts itself.

This is the instrumentation work. Object model, stage criteria, data governance, the dashboards leadership actually inspects, and the automation that keeps the record honest without adding admin to a seller's day.

Where you are standardized on Salesforce or Dynamics, we architect to that instead. The assessment does not care which vendor you chose.
